FroGames — Moments You'll Remember
He hides the ball. You pick a base. Strike out three times and you're out. Guess right and you run. In the end, one of you will have a better story to tell.
WHAT IT'S ABOUT
The mental battle between pitcher and batter, distilled
Ronald Halliday designs a game that captures the essence of baseball without complex rules or statistics to manage. Published by itten and brought to the West by 25th Century Games, Hits & Outs eliminates all the superfluous: balls, strikes, walks. All that remains are hits and outs. The minimalist illustration by Yoshiaki Tomioka reinforces the idea: this isn't a simulation, it's a strategic distillation.
Hide the ball on one of the bases. Your opponent chooses where to look for it. If they find it, they get a double, triple, or home run depending on the base. If they miss, it's an out. Three outs and you switch roles. The player who scores the most runs in nine innings wins. Every choice is a gamble, every mistake is costly, every hit is a small, earned triumph.
What they're saying abroad
A game that distills baseball into ten minutes of pure strategic tension.
— FroGames
Every choice seems trivial, until you make three mistakes in a row.

Hits & Outs
The components of the diamond
What you find in the box
The ball
A token that the pitcher hides. Your choice determines if it's a hit or an out. Simple, effective, deadly.
The diamond
Four bases where you hide or search for the ball. First, second, third base, home run. Each position has a different value.
The runners
Tokens that advance when you get a hit. Double, triple, home run: each base found moves your players home.
The scoreboard
Nine innings, spaces for outs and runs. The traditional baseball structure, but accelerated to ten minutes of pure tension.
In ten minutes someone will have hit a game-winning shot in the ninth inning. The other will have an excuse ready. It always happens.

A game in five moments
What happens at the table
Not the rules. The experience.
The first inning is a survey
You still know nothing about each other. The pitcher hides the ball almost randomly. The batter aims for a base with more hope than strategy. Maybe a hit, maybe an out. You're still figuring out how your opponent thinks.
Patterns begin
By the third or fourth inning, habits emerge. One of you repeats a sequence, the other notices. Someone makes three mistakes in a row and switches to defense with increasing anger. Scores start to rise, but slowly.
Mid-game, mid-tension
By the fifth inning, the score narrows or widens. Whoever is ahead plays conservatively. Whoever is behind risks higher bases. The home run becomes an obsession. Choices stop being random.
The game-changing hit
In the seventh or eighth inning, someone hits a grand slam home run. Four runs in one go. The table erupts. Whoever loses the lead stares at the scoreboard in silence. One inning left. It's still possible.
Ninth inning, everything on the table
The last turn decides everything. Whoever is ahead looks for easy outs. Whoever is behind risks everything on third base and home runs. The ball is hidden with trembling hands. Someone wins. The other immediately demands a rematch.
How to play
The flow of each inning
Each inning is a micro-round divided into offense and defense. Fast, direct, deadly.
Secretly choose one of the four bases to hide the ball token. First base, second, third, home run. Hide your choice behind a screen or with a face-down card.
Point to one of the four bases. If you guess where the ball is hidden, you get a hit: single, double, triple, or home run. If you miss, it's an out.
Hit: advance your runners on the bases according to the hit's value. Whoever reaches home scores a run. Out: mark an out on the scoreboard. After three outs, you switch roles.
After three outs, the batter becomes the pitcher and vice versa. The inning ends when both have batted. Play continues from the next inning until the ninth. Whoever has more runs wins.
Why it's different from others
Six elements that set it apart
No balls, no strikes
The most radical rule: eliminates everything that slows down baseball. There are no walks, 3-2 counts, or fouls. Only hits or outs. The game runs without unnecessary pauses.
Every choice is binary
Hide. Guess. Hit or out. There's no gray area. Every turn produces an immediate winner and loser. The tension never drops, because each round is a clear confrontation.
Progressive bluffing
The first turns are random. By the fifth inning, you start to read your opponent's mental patterns. Those who repeat too much are punished. Those who randomize too much get lost. Psychological balance is needed.
Risk increases with bases
First base is safe but worth little. A home run is worth a lot but is the riskiest bluff. Mathematics pushes you towards high bases, fear holds you back. Whoever manages anxiety better wins.
Ends when it's meant to end
Nine fixed innings, no pointless extra time. A crisp ten minutes. Perfect as a filler, devastating as a sudden-death tournament. You play three games in the time it takes for a beer.
Strategy without mechanical luck
Zero dice, zero drawn cards, zero random setup. The only variable is what your opponent thinks. If you lose, it's not bad luck, it's your fault. Brutal and honest.
How it ends
How to win and how to lose
After nine innings, runs are counted. Whoever has more wins. Simple, brutal, final.
Victory
- Score more runs than your opponent by getting runners home
- Correctly read the pitcher's bluff patterns and make big hits when it counts
- Manage risk better than the other: high bases when needed, safe when enough
Defeat
- Make too many consecutive outs without ever finding the ball
- Misread your opponent and always aim where there's nothing
- Reach the ninth inning four runs down, and the last turn isn't enough to catch up
Hits & Outs is a duel of pure psychology disguised as a baseball game. You don't need to love the sport. You need to know how to bluff, read, and take risks at the right moment.
Frequently Asked Questions
FAQ about Hits & Outs
Do you need to know baseball to play?
Absolutely not. The game uses the baseball theme only as a narrative framework. The mechanics are pure bluff and deduction. If you know what bases are and that the person who scores more runs wins, you already have everything you need. The rules can be explained in three minutes.
How long does a game really last?
Between 10 and 15 minutes. Nine innings fly by because there is no downtime. Hide, choose, reveal, score. Most evenings end with three or four games in a row, because whoever loses always wants an immediate rematch.
Is it just luck or is there strategy?
There's no mechanical luck (zero dice, zero cards). There's reading your opponent. The first turns are random, but by the fifth inning, patterns emerge. Those who repeat sequences are punished. Those who randomize too much lose control. Psychological balance is needed, not mathematical calculation.
Does it work well as a filler between longer games?
Perfect. A crisp ten minutes, setup in thirty seconds, zero complexity to explain. Ideal for filling dead time or as a quick sudden-death tournament. Many use it as a 'tie-breaker' when two players want to decide who goes first in the next game.
What language is this edition in?
This edition is in English. The text present is minimal (rulebook and scoreboard), so language dependence is low. Once the rules are learned, you play without consulting text.
